What a missed call really costs an HVAC business

Small HVAC shops book only about a quarter of the calls they answer. What the gap actually costs, and why response speed decides the booking.

Every owner knows a missed call is a lost job. The number most get wrong is how many calls they actually miss, and which jobs those calls were.

ServiceTitan looked at call booking rates across more than 3,000 trade businesses and found the average shop books 42% of its inbound calls into work. Businesses with fewer than five technicians book 24%. HVAC specifically sits at 38%. You can answer most of your phone and still turn only four in ten callers into booked jobs. The call you missed might have been a $150 diagnostic or an $11,000 system

A missed call is not a fixed loss, because HVAC jobs are not one size. A service call runs $75 to $200, a common repair $400 to $700, and a full replacement $5,500 to $14,000, per industry ticket data and consumer guides like Angi.

Replacements are the ones that decide your year. They are 10 to 20% of jobs by count and 50 to 70% of revenue. Every unanswered call carries a small chance of being that job, and you never find out which one it was. Miss enough of them over a season and you have lost a replacement without ever hearing it ring.

Speed decides the booking, and the window is minutes

The research on response speed is old and consistent. In a study of about 15,000 leads and 100,000 call attempts, the odds of qualifying a lead called back within five minutes versus thirty minutes dropped by 21 times (MIT Sloan and InsideSales). Harvard Business Review audited 2,241 companies and found those that responded within an hour were about seven times more likely to qualify a lead than those that waited longer. The average company took 42 hours (HBR).

A homeowner with no heat does not wait 42 hours. They call the next contractor on Google while your line is still going to voicemail. This is why a message taken at 7pm and returned at 8am so often reaches a customer who already booked someone else.

Where the calls actually leak

Three points in the day account for most of it. Evenings and weekends, when the office is closed and demand does not stop. Peak days, when everyone's system fails in the same heat wave and the phones ring over each other faster than two people can answer. And the slow callback, when a voicemail or a web form sits in a queue until someone has a free minute, by which time the speed window has closed.

None of these is a discipline problem. A shop with two people at the desk cannot answer six simultaneous calls at 4pm on the first hot day of summer, and it should not have to.

The math that makes this worth fixing

The fix is smaller than it looks. ServiceTitan's data puts a five-point improvement in booking rate at roughly $100,000 a year in added revenue for a shop with 5 to 14 technicians, and getting there takes booking less than one additional call per weekday. Picking up is not enough if the caller reaches someone who writes down a name and promises a callback. That just moves the job from unanswered to delayed, and the speed data says a delayed callback loses much of what a live answer would have booked.
